How Much Hail Damage Does It Take to Replace a Roof?

A hail claim turns on the density of bruising across each slope, not on one dramatic dent. How an adjuster measures it, what a real hail bruise looks like, and why the whole roof usually goes.

Almost never one dramatic dent. What decides a hail claim is density: how many genuine impacts sit inside a measured area on each slope of the roof, weighed against the standard your carrier applies. An adjuster chalks off a square on each plane, marks every hit inside it, and counts. If a slope clears the bar, that slope is called damaged. Enough damaged planes, or a shingle nobody can match anymore, and the answer turns from repair to replacement. The size of the largest stone that fell matters far less than most homeowners expect.

That is the short version. The longer one is worth having, because it explains why two houses on the same street get opposite answers after the same storm.

Why density decides it and one big dent usually does not

A single hard impact that splits one shingle is a repair. A roofer lifts the tabs above it, pulls the nails, slides a new shingle in, and the roof is whole again. Insurance was never built to buy a new roof over one blemish, and it should not be.

What a hail claim actually pays for is lost service life across a surface. When a storm leaves bruising scattered thickly over a plane, no patch fixes it, because the plane itself has been aged early everywhere at once. You cannot pull shingles at random out of the middle of a field and call the roof sound afterwards. That is the reasoning behind counting rather than measuring. The question is not how bad the worst spot is. It is how much of the surface got hit.

How an adjuster measures a slope

The tools are a square, a piece of chalk and a count. The adjuster picks an area on each plane that fairly represents it, outlines it, works across it marking every impact judged to be hail, and totals what falls inside the outline. That total gets held against whatever standard the carrier uses for calling a slope damaged.

Two things follow from working this way, and both matter to you.

First, it is a sample, so placement changes the answer. Outline a sheltered stretch of a plane the storm barely reached and the count will understate a slope that took real punishment further along. Nobody is cheating when that happens. It is simply what sampling does, and it is the strongest practical reason to have someone on the roof who already knows where the concentration sits.

Second, it happens plane by plane, so slopes get accepted or refused one at a time. A roof can come back with some planes approved and the rest declined. That is an ordinary result rather than a sign something went wrong.

Carriers do not publish the number they use, and it is not the same everywhere. Any contractor who tells you in advance exactly what your insurer will require is guessing. What you can rely on is the method: per slope, a marked square, a count of the impacts the adjuster accepts as hail. That last phrase is where most disagreements actually live.

What does hail damage look like on a roof?

A genuine hail bruise is a dark, roughly round spot where granules have been knocked away, and it gives under your thumb the way a bruise on an apple gives. That softness is the whole tell. It means the fiberglass mat beneath the asphalt has fractured, and a fractured mat is the difference between damage and a mark.

Real bruising is also disorderly. The spots vary in size, they sit at no particular spacing, they pay no attention to the lines of the shingle courses, and they do not line up with anything a person would have done up there. A trained eye reads that disorder as quickly as it reads the softness.

What gets mistaken for hail and denied

Plenty of things on an aging Minnesota roof look like hail to a homeowner and look like nothing of the sort to an adjuster. Knowing the difference before you file saves you a denial you could have seen coming.

Blistering. Small round craters left when gas trapped in the asphalt works its way out under heat. The rims are crisp rather than bruised, the floor of the crater stays firm under a thumb, and blisters turn up on every plane, including ones no storm could have reached. Hail does not treat a sheltered slope and an exposed one identically.

Mechanical damage. Scuffs, gouges, crushed granule trails and cracked tabs left by someone walking the roof. A satellite installer, a chimney sweep, a previous roofer, a dropped tool. It follows a route, usually running between the ladder point and whatever needed servicing. Hail does not travel in a line.

Manufacturing problems. Cracking, shedding or mat separation appearing consistently across the roof regardless of exposure, sometimes in patterns that trace how the shingles came off the production line. That is a conversation with the manufacturer, not with an insurer.

Ordinary age. Even granule loss over the whole field, tab corners curling, cracks running along the shingle rather than sitting in isolated circles. An old roof looks tired everywhere at once. A hailed roof looks tired in a pattern.

An adjuster calling something cosmetic is not calling you dishonest. They are saying the mark does not shorten the life of the material. That single distinction is doing most of the work in a hail decision.

Why granule loss matters when nothing is leaking

Because the granules are the roof’s sunscreen, and once hail knocks them loose the asphalt underneath starts cooking in the sun, whether or not a single drop of water has come through the ceiling yet.

Granules get pressed into hot asphalt at the factory for exactly that purpose. They take the ultraviolet load so the asphalt does not have to. Where hail strips them off and cracks the mat below, that spot starts aging on a faster clock than everything around it, and it does so silently. The shingle almost certainly will not leak this year, and that is the trap in this whole subject. Minnesota then contributes its own mechanism: meltwater works into the fracture, freezes overnight, and pries it a little wider every time.

By the time a stain shows up on a bedroom ceiling, the roof has quietly given up years of service life and the claim that would have paid for it closed long ago. If a settlement has already been paid on your roof, the timing question is a real one, and what happens to hail money you do not spend on the roof is worth reading before that window shuts.

Why the whole roof usually goes rather than one slope

Two reasons, and they stack on each other. One is that a repaired plane rarely looks repaired only to you, and the other is that the damage almost never obliges by staying on a single slope.

The first is matching. Your shingles have been weathering since the day they went on. Even where the exact product is still in production, a fresh bundle will not sit right against a field that has been in the sun for years, and shingle lines get discontinued and reformulated constantly. Ridge and hip caps have to carry through visually as well, so a patched plane tends to announce itself from the street and then follows the house to its next sale. Whether your carrier owes you new material on an undamaged plane so the finish stays uniform is settled by policy wording and by state law, not by anything a roofer can see from a ladder. Expect it to be argued.

The second reason is that damage rarely stays on one plane. Hail rides in on wind, so it reaches past the single slope facing the weather, and it takes the accessories with it: ridge and hip caps, vent hoods, pipe flashing, drip edge, exposed valley metal. Once several planes and most of the accessories are in the scope, tearing off the field costs less in labor than staging a patchwork, and it leaves you with a roof of one age instead of three.

The storm comes from one direction and the inspection has to follow it

Hail falls on wind, which drives it into the planes facing the weather and largely spares the ones behind them. A roof marked up on one side and clean on the other is behaving exactly the way hail behaves.

What that means practically is that the inspection has to go where the storm went. A roofer who leans a ladder against the most convenient eave, looks at the plane in front of him and climbs back down has not inspected the roof. The planes that took the hit are often the steepest, the highest, or the ones facing the back yard. The clean planes are worth photographing too, because a roof damaged on the windward side and untouched behind it tells a coherent story about a particular storm on a particular date.

Soft metal is the corroboration when the shingles are arguable

Dents in soft metal are the easiest hail evidence on a house to read, and they carry weight in precisely the situation where the shingle reading is debatable.

On the roof itself that means vent hoods, turbine caps, the flashing collars around plumbing vents, furnace flue caps, drip edge and any exposed valley metal, along with the gutters and downspouts at the eave. All of it deforms under impacts a shingle may absorb without leaving an obvious bruise. A vent hood pocked with fresh dents, standing on the same plane as the shingles under discussion, is hard to explain any other way. Photograph it while it is fresh, with a date, and get close enough that the dents are unmistakable.

Why your neighbour got a new roof and you did not

Usually age, and it cuts both ways, which is why the answer feels arbitrary from the sidewalk. The same years that help an old roof qualify for a claim also work against it once the carrier starts calculating what to pay.

An older shingle has hardened, so it bruises under an impact that a newer, more flexible one absorbs without fracturing. That is a real difference in the material, and it means the older roof on the block can qualify while the newer one down the street does not, out of identical hail.

Age then works against that same homeowner on the money side. An older roof carries more depreciation, and insurers have moved a great many aging roofs onto actual cash value terms, roof payment schedules, or cosmetic damage exclusions. Approval and payment are separate things, and the second one is where an old roof loses ground. Stack the rest of the variables on top of that, brand of shingle, pitch, exposure, carrier, adjuster, and how hard the storm core happened to sit over one particular street, and identical houses stop being identical fast. If what you are really weighing is what filing does to the policy itself, whether a hail claim raises your rates is a separate question with its own answer.

How the process usually runs

Contractor inspection first, then the adjuster, then the scope. The order is not a formality. Each step gives you information you need before the next one happens, and homeowners who take them out of order usually find that out late.

Getting a roofer up there before you file tells you whether there is functional damage and roughly how much of the roof carries it, which turns the decision to file from a guess into something you can reason about. A denied claim still sits in the property’s claim history, so it pays to know what is up there before you open one.

When the adjuster comes, ask your contractor to be on the roof at the same time. Not to argue coverage, which is not theirs to argue. To point at what they already found, name the planes it is on, and see that the ladder goes to the slopes that took the storm rather than the one nearest the driveway. What comes out of that visit is a scope, a line by line account of what the carrier has agreed to pay to put back. Read it against your contractor’s own version and ask about every line you do not recognize.

Your deductible is yours, and that is not negotiable in Minnesota

State law bars a residential contractor from paying, waiving, rebating or absorbing your insurance deductible on a storm damage claim. A contractor offering to make yours disappear, or to pad an estimate until the carrier swallows it, is proposing something illegal with your name on the paperwork. It also tells you exactly what kind of company you are talking to, before you sign anything.

What to do if the claim is denied

Ask for the adjuster’s report in writing and read what it actually says, because a denial is a conclusion and the reasoning underneath it is what you need.

Three things are worth pulling out of that report. Whether every plane was walked or only some of them. Whether the damage was called cosmetic, which is a judgment about function, or called something other than hail, which is a judgment about cause. And whether the report ties itself to the storm date you filed on. Those are three different denials and they call for three different responses.

Where your own documentation shows damage the report never addresses, there is normally a route back in, called a supplement or a reinspection depending on the carrier. Put the request in writing, attach the photographs and the written scope, and be specific about which planes and which evidence. A general disagreement goes nowhere; a specific one gets read. If you believe the claim is being handled improperly rather than simply decided against you, the Minnesota Department of Commerce takes consumer complaints about insurers. A contractor can document what is on your roof. A contractor cannot overturn a coverage decision, and one who promises to is promising something outside their control.

Find out what is actually up there

None of this resolves from the driveway. Granules in the gutter are a hint, not a finding, and a roof that looks perfectly fine from the ground can be carrying bruising on every windward plane.
